# A Welcome Email Should Have One Job

**First 1000 field note · Updated September 20, 2026**
**By Ali Abouelatta · Original issue: November 22, 2022**

A welcome email should move a new user one step closer to value. Choose the job before choosing the button.

## The four jobs

In our November 22, 2022 First 1000 issue [“Welcome Emails”](https://read.first1000.co/p/welcome-emails), we looked at roughly 60 welcome emails and grouped them into four jobs. Match the email to user intent and market competitiveness.

| Welcome-email job | When it fits | The next action |
| --- | --- | --- |
| Incentivize | Low-intent user in a competitive market | Claim the offer or trial |
| Stand out | High-intent user in a competitive market | Remember why this product is different |
| Educate | Lower-intent user in a market you are helping define | Understand the category and product |
| Guide the next step | High-intent user in a lower-competition market | Reach the product’s first useful moment |

## Low intent needs a reason to continue

Our Priceline example sits in the low-intent, competitive bucket: put the incentive near the top and make the action obvious. The email still needs hierarchy. A secondary membership benefit, app download, list of unrelated deals, and blog link can each be reasonable, but together they compete with the offer.

Crocs uses another version of the same job, leading with a value proposition before membership information and action. Postcron adds a time limit, clear CTA, a way to address concerns, and a lower-commitment fallback through its Help Center. These choices give a low-intent reader a reason to do one thing now.

If the reader is not convinced, choose the reason before choosing the button. The email can use a discount, deadline, benefit, or clear explanation. It cannot make every link the primary action.

## High intent needs a sharper reminder

A high-intent reader already has a reason to be there. The email should remind them why the product deserves a place on the shortlist.

Our Cuts Clothing example uses a user-focused header image, repeated value proposition, and easy-to-scan copy. Headway combines the welcome email with the confirmation email, using a message the user is already likely to open. That places the value proposition inside an existing moment instead of creating another notification to ignore.

The test is whether the first screen makes the product’s difference easier to repeat. If the reader cannot explain why they signed up after reading it, the email probably spent its space on decoration or company history.

## New categories need education

A lower-intent reader in a low-competition category may not yet have a clear mental model for the product.

Our Citizen example explains key features in simple language and repeats its value proposition around helping people during emergencies. Hypefury uses a personalized tutorial, repeats the “grow on Twitter” promise, and primes the reader for the onboarding sequence.

A welcome email earns more room here because the extra explanation does product work: it teaches what problem exists and how the product will help. That differs from adding links simply because we have more pages to promote.

## High intent needs a path to the aha moment

The fourth job is guiding the next step. Our Bird example keeps the email short and points the reader toward a relevant lower-commitment action, a “Meet & Greet,” support, and search tips. Change.org personalizes the header and content, makes sharing the petition the next action, and offers other share paths as fallbacks.

The common pattern is one primary CTA plus a lower-commitment alternative. The fallback lets an interested user who is not ready for the main step continue moving.

## A practical writing pass

- What does this reader already know?
- Which of the four jobs is this email doing?
- What single action moves the reader closer to value?
- What lower-commitment action keeps the journey alive?
- Remove links that do not serve that job.
- Repeat the one thing you are trying to say without adding competing CTAs.

## The takeaway

Match the email to intent, choose one job, and make the next action obvious.

Historical facts are attributed to these sources. An observed product change does not establish conversion lift.
